How to Run More Powerful LSI Debriefs with Better Coaching Questions

In this episode of Culture Bites, Dominic Gourley takes listeners behind the scenes of an effective Life Styles Inventory™ (LSI) debrief. Rather than walking through every page of the report, he shares the coaching mindset, mental models and powerful questions he uses to transform data into meaningful development conversations.

Dominic explains why the LSI measures learned thinking and behaviour—not personality—and how this simple distinction creates hope for change. He explores common LSI profile patterns, how to interpret differences between LSI 1 and LSI 2, and why curiosity is far more valuable than diagnosis.

Whether you’re an experienced LSI practitioner or someone interested in coaching, leadership development and behavioural change, this episode is packed with practical frameworks that will immediately improve the quality of your coaching conversations.

Key Insights

The report doesn’t create change – the conversation does
The LSI report provides valuable data, but real development happens during the coaching conversation. A skilled debrief helps participants make sense of the information, connect it to their experiences and identify practical actions they can take moving forward.

Behaviour is learned, which means it can alrso be relearned
One of the most empowering frames Dominic uses is that the LSI measures learned thinking and behaviour rather than fixed personality traits. People develop ways of thinking because they once served a purpose. The important question isn’t whether those behaviours are good or bad, but whether they still help them today.

Replace judgement with curiosity
Rather than labelling behaviours as right or wrong, effective coaches explore why they exist. Every defensive style has likely helped someone succeed or stay safe at some point. Understanding the payoff creates empathy, while exploring the trade-off opens the door to change.

Intent and impact are often very different
Many leaders have constructive intentions that aren’t experienced that way by others. Someone may genuinely want high standards, support or collaboration, yet their behaviour is interpreted as competitive, oppositional or passive. Great coaching helps bridge the gap between intention and impact.

Self-talk shapes leadership just as much as outward behaviour
When LSI 1 is more defensive than LSI 2, people may appear highly constructive externally while carrying enormous internal pressure, self-doubt or criticism. Sustainable leadership requires becoming as constructive with yourself as you are with others.

Hold your theories lightly
Patterns in an LSI profile can generate useful hypotheses, but every participant’s story is unique. Effective practitioners remain curious rather than assuming they already know the answers from looking at the circumplex.

Every piece of feedback is an invitation
Rather than treating LSI 2 results as criticism, Dominic reframes them as invitations. Defensive styles point towards opportunities for growth—whether that’s speaking up more, bringing others along, or building stronger relationships—making feedback feel developmental instead of personal.

Key Actions for Better LSI Debriefs

Frame the conversation around learning
Begin every debrief by reinforcing that the LSI reflects learned thinking and behaviour. This immediately removes judgement and creates optimism that new behaviours can also be learned.

Explore the payoff before the trade off
Before discussing what isn’t working, ask how a behaviour has helped the person succeed. Understanding why they developed it builds trust and makes it easier to explore the costs that behaviour may now create.

Coach with questions, not answers
Resist the temptation to explain someone’s profile. Use thoughtful questions that help participants discover their own insights and connect the data to their experiences.

Focus on the gap between intent and impact
Help leaders understand whether the way they want to come across is actually how others experience them, and identify practical ways to better align the two.

Challenge unhelpful self stories
Encourage participants to notice the stories they tell themselves about who they are. Ask whether those stories are still true, still helpful, or simply habits they’ve carried forward.

Treat patterns as hypotheses
Look for themes before the session, but avoid making assumptions. Let curiosity guide the conversation and allow participants to provide the meaning behind the data.

Finish with clear developmental action
The purpose of an LSI debrief isn’t simply greater awareness. End every conversation by identifying practical actions that help participants experiment with new behaviours and continue growing.
